In the world of continuous improvement and efficiency, a simple yet powerful Japanese term has gained popularity: the Gemba Walk. While its origins are in manufacturing, it’s a powerful tool that any small or medium-sized enterprise (SME) can implement to optimize processes, improve productivity, and ultimately increase profitability.

1. What is a Gemba Walk?

“Gemba” is a Japanese word that means “the actual place.” In a business context, it refers to the place where real value is created. For a bakery, the “gemba” is the kitchen; for a software company, it’s the developers’ workspace; and for a retail store, it’s the sales floor.

A Gemba Walk is, quite literally, “to walk the actual place.” It’s a management practice where leaders (managers, supervisors, owners) leave their offices and go directly to the workplace to observe processes in action, talk to employees, and understand firsthand how the work is done.

The goal is not to audit, criticize, or find fault. The primary purpose is to observe and ask questions to understand, identify opportunities for improvement, and show respect for the staff doing the work.

2. How Can a Gemba Walk Benefit Your SME?

The Gemba Walk is especially valuable for SMEs, where leaders are often immersed in day-to-day tasks and can lose sight of what is really happening on the floor.

  • Waste Identification: By observing processes directly, you can spot “waste” that might go unnoticed in a report. This includes unnecessary movements, waiting times, overproduction, defects, or excessive inventory. For example, you might notice an employee walking 10 meters to get a tool that could be right next to them.
  • Improved Communication: A Gemba Walk breaks down hierarchical barriers. Talking to employees in their work environment makes them feel valued and heard. Their ideas and suggestions are an invaluable source of innovation.

3. How to Conduct an Effective Gemba Walk in Your SME?

The key is to follow some simple principles to make the walk constructive and not a source of fear or discomfort.

  1. Define a Theme: Before you start, decide what you want to observe. Is it the packaging process? Customer service? How returns are handled? Having a focus will help you ask more relevant questions.
  2. Prepare to Observe and Listen: Go without a preconceived plan to fix something. Your goal is simply to observe the process as it is and listen to what employees have to say.
  3. Ask, Don’t Criticize: Questions should be open-ended and non-accusatory. Some helpful questions include:
    • “What is the process you follow to…?”
    • “What are the most difficult or slowest steps?”
    • “Do you have all the tools you need to do your job?”
    • “Do you think this process could be done another way?”
  4. Respect Your Team: Do not interrupt employees while they are working. Listen carefully to their answers and take notes if necessary. Always thank them for their time and willingness to share.
  5. Follow the Process: Focus on the process, not the person. If you see a problem, ask questions about why the process is designed that way, not why the person made a mistake.
